my best advice is create dossiers for your characters. down to mannerisms, quirks, habits, love language, and every teeny tiny minute detail. study that thing like it's a college final worth 75% of your grade.

I am not a plotter at all lol I see scenes in my head and write them out and then over time they come together or I come up with something to connect the scenes

I’m a big time plotter. My process is very similar to yours but I really need to try your placeholder method for my current WIP. It’s my first attempt at fantasy so… My advice is exactly yours: let the first draft be “terrible” because at least you have something to build on
