I had an encounter for a character’s backstory arc that they had to kill it by their own hands. It was 12 rounds for them to figure it out after blowing through almost all of their spells. Boss was at 1hp since round 3.

My idea is they fight new creatures made for main enemies such as the Druid they were hunting down, was actually more like a lich bound to the forest the town relies on for protection as basically it’s kind of phylactery so in order for them to win the fight they have to destroy the forest and in actual being the Druid is more like a slender man kind of creature

I ran a one shot once and it was a couple of my friends their quest was to stop a cult trying to bring tiamat into the mortal plane. Turns out Tiamat had been on the mortal plane longer than they expected where she gathered up several dragons to fight the party the one thing tiamat didn't expect was a character I was playing as the DM who i designed to fight tiamat while the party dealt with the dragons and minions they dealt with them pretty quickly and at the end they defeated tiamat along side what would be a level 40 adventurer and they were level 15 or 16

Man i remember running a dragon in Phandalin at the abndoned tow. I don't think I put there? it was the first D&D campaign for the players and it the first campaign I ran. When I hit them with the breath weapon everyone locked in 😆

I honestly very rarely actually give any of my villains hp or if i do it's a rather high one when I run a DND campaign I just wait till someone dose something really cool or seems to have earned the kill it makes it a bit more thematic that way

once my party broke into an archmages tower and when he caught them he cast in order time stop, glyph of warding to the trigger of the end of time stop to cast feeble mind on the party cleric, and readied his last spell. when he ended time stop he threatened to disintegrate the cleric if they didn't all drop their weapons. got to do a prison break the next session

to be fair you can always have the lych protecting a ern that has the remains of his wife, and his actual spirit vessel is in a completly diffrent place like the house he lived in when he was alive or the town square he had married his wife in befor she got sick and the jar is a beloved town treasure celebrating a man that in his life would summon the dead once a year for one-night so thier family's could reunite and spend a little more time together, and the lych just has that spell set like a curse that just keeps going every year.......so I was thinking of contacting some friends so I could DM but I have a lot of twisted perception quests.
